Situation:

- Complex global manufacturing and distribution network where all manufacturing plants and distribution centers had inconsistent metrics and mostly were fire fighting​

-Business was challenged as retailers and wholesalers drove more of the assortment to private label - requiring significant cost reductions to maintain margins​

Approach:

- Implemented a top-down / bottom-ups strategy deployment tool ensuring the entire team was focused and accountable to the most important initiatives to drive business results

- Evaluated and upgraded talent across all key functions, changing out 50% of the site leaders the first year​.

- Implemented a consistent operating scorecard to ensure cost, service/delivery, quality and working capital were appropriately balanced​

- Did a deep dive study of the overall supply network across North America and identified significant consolidation opportunities​.

- Implemented an enterprise-wide lean-six sigma approach as the continuous improvement vehicle both in operations as well as across all business processes.

Results:

- Consolidated the North American factory and DC network from 11 to 6 locations reducing total footprint by 850k SFT, and cost by $20M+​

- Strategy deployment and lean six sigma approach led to all metrics on the balanced scorecard improving including driving customer fill-rates to 98.5%​

- One plant in Mexico was awarded best plant in North America by Industry Week magazine​
